Your Executive Hiring May Be Creating the Transformation Bottleneck

Why Talent Acquisition leaders need to rethink how they hire Directors and VP+ executives.

Organizations have never invested more in transformation. AI adoption, digital modernization, restructuring, and new business models all depend on leaders who can move strategy into action. Yet many transformation initiatives still lose momentum—not because the strategy is wrong, but because the leaders responsible for executing it are not equipped for the demands of continuous change.

For Talent Acquisition leaders, this raises an important question:

Are your executive hiring practices selecting leaders who can drive transformation, or simply leaders who have been successful in more stable environments?

The answer is particularly important for Director and VP+ hiring. While these populations work together to deliver transformation, they play fundamentally different roles—and the capabilities that contribute to success are different.

Executive Hiring Needs to Reflect the Realities of Transformation

Most executive hiring processes emphasize experience, industry expertise, executive presence, and a track record of results. These remain essential, but they tell only part of the story.

Transformation leadership is behavioral. It depends on how leaders learn, make decisions, influence others, and execute under changing conditions. Those capabilities are difficult to identify through interviews, personality questionnaires, or résumés alone.

Pinsight’s research, based on more than 14,000 leadership assessments, suggests that organizations should evaluate transformation readiness differently at different leadership levels because the challenges each group faces are distinct.

VP+ Executives: Hire Leaders Who Create Learning Organizations

Senior executives are responsible for setting strategic direction, allocating resources, and creating the conditions that enable transformation across the enterprise.

Our research found that 27% of VP+ executives demonstrate a gap in promoting continuous learning—one of the largest readiness gaps at the this level.

This finding matters because transformation is today rarely a one-time initiative. Organizations must continuously adapt as technology, markets, and customer expectations evolve. Leaders who treat learning as an occasional development activity struggle to build organizations capable of sustained change.

For Talent Acquisition leaders, this means executive hiring should go beyond assessing strategic thinking and business acumen. It should evaluate whether candidates actively foster curiosity, encourage experimentation, seek diverse perspectives, and create cultures where teams continuously learn and adapt.

The question is no longer simply whether executives can define strategy. It is whether they can build organizations that continue evolving long after the strategy is announced.

Directors: Hire Leaders Who Can Translate Strategy into Action

If executives determine where the organization is going, Directors determine whether it gets there.

Directors sit at the most critical point in the transformation journey. They convert enterprise priorities into operational plans, coordinate execution across functions, manage competing stakeholder interests, and maintain momentum despite constant change.

Our research identified the largest readiness gap at this level: 39% of Directors struggle to translate strategy into executable implementation plans.

This is often where transformation begins to slow.

Leaders may fully understand the strategy, but struggle to convert high-level objectives into coordinated action across multiple teams. The result is delayed execution, inconsistent priorities, and growing organizational fatigue.

For Talent Acquisition leaders, hiring Directors increasingly requires evaluating execution capability rather than management experience alone. Strong candidates demonstrate how they prioritize under ambiguity, align stakeholders, overcome resistance, and adapt implementation plans as circumstances evolve.

These are behaviors that are difficult to identify through traditional interviews but become much clearer when candidates are evaluated in realistic business simulations that replicate the complexity of the role. Explore behind the scenes of a modern executive simulation.

Assess Behavior, Not Just Experience

The distinction between VP+ and Director hiring illustrates a broader shift in executive assessment.

Organizations should not assume that one definition of leadership readiness applies equally across all leadership roles. Executives must create the conditions for transformation. Directors must operationalize it.

That means hiring processes should assess the behaviors that matter most at each leadership level rather than relying primarily on credentials, career history, or self-reported leadership style.

Modern leadership simulations offer a way to observe these behaviors directly by placing candidates into realistic business challenges where they must make decisions, influence stakeholders, and respond to evolving circumstances. Rather than asking candidates how they would lead transformation, organizations can observe how they actually lead.

Executive Hiring Is Now a Transformation Decision

Every Director and VP+ hire shapes an organization’s ability to execute its strategy over the coming years. For Talent Acquisition leaders, executive hiring is no longer simply about selecting the most qualified candidate—it is about building the leadership system that will determine whether transformation succeeds.

Organizations that assess transformation readiness alongside experience are better positioned to hire executives who foster learning and Directors who drive execution. Together, these capabilities create the leadership layers required to sustain transformation from strategy through implementation.

As transformation becomes a permanent feature of enterprise business, the most effective hiring processes will move beyond evaluating what leaders have accomplished in the past and begin measuring how they will lead through what comes next.
